For agencies and online businesses doing $100k+ a month

Keep 23 cents more
of every dollar you bill.In 90 days. Guaranteed. Without signing a new client.

On $150k a month in retainers, that's $34,500 more profit every month. We find where it's leaking (scope you never billed, clients who left quietly, five tools doing one job, a founder in every client thread), fix it with you, and build one system that keeps it fixed.

Operational debt

The business works.
The way it's run
costs you a fifth of it.

Operational debt is the cost of running a business on disconnected tools, manual hand-offs and decisions made from memory. It never shows up as a line on the P&L. It shows up as hours an account manager spends reconciling, a retainer that quietly stopped covering the work, and a client you found out was leaving the day they left.

Leads live in one tool, delivery in another, reporting in a third, invoicing in a fourth, and the truth about any client lives in someone's head. Every seam between them is a place where money waits, or leaves.

The client lives in six tools

The same client in the CRM, the project tool, Slack, a spreadsheet, Drive and someone's head. Nothing agrees, so an account manager reconciles it by hand every week.

Admin hours

Hand-offs that wait

A proposal sits four days in a founder's drafts. A signed client waits three weeks to be onboarded. A finished month waits a fortnight to be invoiced.

Slow money

Decisions from memory

Nobody can say which clients are actually profitable, or which are about to leave, without asking three people.

Blind spots

Nothing is watching

Scope creep, retainer renewals, contractor rates, software spend. You find out at renewal, when it has already cost you.

How it works

Find it. Fix it. Keep it fixed.

Part consulting, part build. No month of workshops first: we find the first leaks in week one and start building alongside the fixes.

Find

Where the money goes

We go through the business with you: lead channels, team, software, pricing, scope and hand-offs. A lot of the first 20 cents is decisions, not software. Three lead channels where referrals carry the rest. Two tools doing one job. Three clients that cost more to serve than they pay.

Week 1

Consolidate

Your tools become one

The tools, spreadsheets and processes your business actually runs on are brought into one system your team uses every day. We build around how you work now, then simplify, rather than making you learn someone else's software.

From week 1

Automate

Hand-offs stop waiting

Proposals, onboarding, client updates, reporting, invoicing. The seams that leak time get wired so nothing sits in an inbox, and exceptions go to a person with the context already attached.

Weeks 2 to 8

Learn

A contextual AI on top

An AI that reads your system, learns how your business runs and answers from your own data. It flags what needs attention and keeps the decisions and lessons your team would otherwise lose. (This is the layer we call METIS.)

  1. Day 1

Your revenue, costs and profit are recorded as the baseline. We start finding the leaks.

  2. Day 30

The first fixes are made, the first processes are live, and your team is working from the system.

  3. Day 90

Measured against the baseline. Under 23 cents more of every dollar, we keep working free until it's there.

The system · What it watches

Hears everything. Says almost nothing.

Every alert is a rule you can read, not an AI guessing. These are the kinds that fire in a normal month, and the system stays silent in between.

1 of 9

First, what's your name?

Who this is for

Built for founders who can feel the leak and can't find the hole.

Industry matters less than you'd think. The leaks look the same in a paid-media agency, a coaching business and a software company. Agencies are where we see them most.

Agency owners

Marketing, creative, growth, paid media, revshare. $100k–$200k+ a month in retainers and the margin hasn't moved since $60k. You're in every client Slack, the account managers are flat out, and the bank balance doesn't match the revenue.

Consultancies and B2B service firms

Project or retainer work. Proposals, delivery and invoicing in different tools, and the founder is the system that connects them.

Coaching, course and info businesses

Sales, fulfilment, community and support across six tools. Refunds and churn you hear about after the fact.

Ecom, SaaS and everyone else at $100k+

If the business runs on disconnected tools and the founder's memory, the leak is there. The video shows where.

This is for you if

  • You're doing $100k+ a month and the margin hasn't moved with the revenue.
  • The team is always busy, but you're not seeing it in the bank.
  • Things only run properly when you touch them.
  • You hired to fix it (an ops manager, another account manager) and it got slower.
  • You'd rather the month was boring and predictable.

This isn't for you if

  • You're under $100k a month. There usually isn't enough leaking yet to pay for the build.
  • You want more leads or more clients. That's a different problem and a different firm.
  • You won't share your numbers. Without a baseline, there's nothing to guarantee.
  • You want a course, a template or to build it yourself.
Where the 23 cents comes from

More of the revenue
you already make.
Less spent making it.

Profit goes up two ways: more comes in from the clients you already have, and less goes out running the business. Every item below is one of those. None of them needs a new client or a bigger ad budget.

Channels

Put the effort where it pays

Most agencies run three lead channels and referrals carry the rest. We show you which one, and move the effort there.

Faster replies

Proposals out in 24 hours, not next week

The firm that replies first wins more of the work it already gets asked for. Routing and templates make same-day the default.

Nothing dropped

Every lead goes from enquiry to onboarded to billed

Enquiry, proposal, signed, onboarded, delivered, invoiced: every hand-off tracked. Work that used to fall between tools gets finished and billed.

Admin per client

Stop typing the same client into five tools

One record, every system. The hours your account managers spend reconciling go back into work clients pay for.

Billing

Invoice the day the month closes

Retainers raise their own invoices and chase themselves. Cash arrives weeks earlier and nothing is forgotten at month end.

Scope

See the overrun at 110%, not at renewal

Every account watched against its scoped hours. Extra work gets billed or stopped while it's still cheap to decide.

Clients kept

Keep the clients you already won

Late reports, quiet accounts and slipping response times surface at day 9, not the day the client gives notice.

Headcount

Grow without the next account-manager hire

Most of what the next hire would do is chasing and checking. The system chases and checks. People do the work.

The maths

One month covers the build.

At $150k a month, 23 cents is $34,500 more profit every month. A $35k custom build is paid for in the first month after target, and the standard system in weeks. The question isn't whether it pays back. It's how many months you spend without it.

Illustrative · typical numbers, not a specific client

What it looks like at $150k a month.

Three leaks we see in most agencies at this size. Numbers are typical, not a client's. Yours get measured on the call.
Unbilled scope

A paid-media agency, 14 accounts, $150k a month. Four accounts running at 130–150% of scoped hours is roughly $15k a month of work nobody invoiced. A scope rule and a change-order template turn that into billed work or stopped work. That's 10 cents on its own.

Quiet churn

Two clients a quarter leaving at $7k a month each is $168k of annual revenue walking out every quarter, usually after six weeks of late reports and slow replies nobody logged. A churn-risk rule surfaces the silent account at day 9, while it's still a conversation.

The stack

Fourteen tools, $6k a month, three of them doing the same job, and an account manager spending a day a week moving data between them. One record, one system, and the day comes back.

Who you'll speak to

Brad Carroll

Founder, Advertice

Brad founded Advertice to fix the thing he kept finding in every business he stepped into: at least 20 cents in every dollar going somewhere obvious, and nothing in place to stop it.

He goes through the business with you first, then builds the system himself, with his team. He's done it for businesses turning over $1M to $14M a year across the UK, the US and the UAE, and runs Advertice on the same kind of system.

If you book a call, it's Brad you'll speak to. Not a sales team.

“If I can't show you where the 23 cents is on the call, I'll say so and point you somewhere better.”

FAQ

Common questions

We keep working at no extra cost until you do. The baseline is recorded from your own accounts on day one and measured the same way at day 90, so there's no debate about the number. All we ask is access to what we need, a named decision-maker on your side, and that the changes we agree get made and the system gets used as it goes live.

From your own accounts. We take your monthly revenue and net profit on day one as the baseline. At day 90, monthly net profit has to be higher by at least 23% of that baseline revenue. So on $150k a month, that's $34,500 more profit a month. Savings count when they show in the accounts, not when they're promised. We'll walk through exactly which lines we use before you sign.

Both. A lot of the first gains are decisions: where the effort goes, what you stop paying for, who does what. We make those with you. The system is what holds them in place, so the leaks don't quietly come back six months later.

Custom software built around how your business already works, replacing the spreadsheets, shared inboxes and disconnected tools your team juggles today. Enquiries, proposals, clients, delivery, reporting, invoicing and the client conversations themselves in one place, with an AI on top that can read all of it. Where an existing tool earns its keep (your CRM or your ad accounts, say) we connect it rather than replace it.

Two places: more of the revenue you already generate (the channel that works getting the effort, faster proposals, nothing dropped between tools, clients kept, scope billed) and less spent running the business (software consolidated, admin hours freed, overruns caught early, earlier invoicing). We record your baseline on day one and measure against it at day 90. We'll show you where it comes from on the first call, before you commit to anything.

No. We start with what leaks most and build around it. Tools that work stay connected; the ones that only exist because nothing talked to anything else get retired as the system takes over. Your team never has a day where the old way has gone and the new way isn't ready.

Only if you want it to, and only under rules you set, under your brand. By default it drafts (the weekly update, the report summary, the reply to a question it can answer from your data) and a person sends. Anything that commits you to something waits for approval. Most clients start with it internal-only and open it up once they trust it.

It reads your system, so it knows your clients, delivery, costs and history rather than the internet's. Your team asks it questions and gets answers from your own data. It watches rules you can read (a proposal unanswered for three days, an account over its scoped hours, a renewal due) and messages you only when one fires. Anything it wants to change goes through an approval a person decides.

The work starts in the first week and the 90-day measurement runs from day one. There are two routes. The standard system (METIS) is a setup fee plus a monthly retainer, quoted as a fixed figure on the call, and suits most agencies at $100k–$200k. A full custom build around how you already work runs $20k to $50k as a fixed figure, depending on what we're consolidating. Either way you get a fixed number before anything starts, and it's sized so what you keep covers it several times over. On $150k a month, 23 cents is $34,500 a month; the maths is not close.

You do. The system is built for your business and runs on your own infrastructure or ours, your choice. Your data is yours, exported whenever you ask. We stay on to keep it watched, tuned and growing with you, but nothing holds you hostage.

On your own infrastructure or on ours, your choice, with daily backups either way. Each client's data is kept separate and encrypted with its own key, so nothing is ever shared between businesses. Client data is kept per account, so one client's numbers never leak into another's reports. Inside your business, access is per area (sales, delivery, accounts) rather than all-or-nothing. The AI reads what it needs to answer you, but any change it wants to make waits for a person to approve it. You can export everything whenever you ask.

That's the point. Most of our clients had no in-house tech before we arrived. We build around the way your people already work, train them on it as it goes live, and the AI answers the 'how do I' questions so nobody has to remember a manual.
